Build Buyer Personas from Research

Marketing · 1–2 weeks · Beginner

The job

Turn raw customer research into actionable buyer personas that the whole organisation can use to make better decisions.

What the sponsor gets

Each canvas and map from this playbook — Empathy Map, Persona Canvas, Jobs-To-Be-Done Canvas — exports as a PDF, or as PowerPoint on Pro, straight from the session, and the whole run exports as one PowerPoint for the sponsor. Nothing is redrawn.

The method

  1. Plan and conduct interviews

Interview 8–12 customers from your target segments. Include recent buyers, long-term customers, and people who evaluated you but chose a competitor.

Tip: Record the interviews (with consent) — the exact words matter more than your summary of them.

  2. Create empathy maps from interviews

Create an Empathy Map for each interview, capturing what the customer thinks, feels, says, and does. This forces you to engage with the full human experience, not just the purchase decision.

Tip: Use JourneyMap's AI to generate empathy maps from interview transcripts — it catches patterns you might miss.

  3. Synthesise patterns

Review all empathy maps together. Look for behavioural clusters — groups of people who share similar goals, frustrations, and decision-making patterns.

Tip: Personas are defined by behaviour patterns, not demographics. Two 35-year-old marketing managers can be completely different personas.

  4. Build 2–3 persona canvases

Create a Persona canvas for each behavioural cluster. Use real quotes, real frustrations, and real goals from your interviews.

Tip: Give each persona a name and a photo — it sounds trivial but it makes them feel real in meetings.

  5. Define the primary job for each persona

Create a JTBD canvas for each persona's primary motivation. This connects who they are to what they're trying to accomplish.

Tip: The JTBD often reveals that different personas hire your product for completely different reasons — that's insight gold.

  6. Validate and distribute

Share the personas with sales, product, and support teams. Ask: "Does this match who you see?" Refine based on feedback, then make them a living reference.

Tip: Print them and put them on the wall. Seriously. The best personas are the ones the team bumps into every day.

The canvases and maps

Empathy Map
The goal first, then what the person sees, says, does, hears, thinks and feels, so the room separates what it has observed from what it is guessing.
Persona Canvas
Goals, frustrations, behaviours, motivations and needs side by side, so the person you are designing for is specific enough to disagree about.
Jobs-To-Be-Done Canvas
Functional, emotional and social jobs sit apart from pain points and desired outcomes, so the team describes the progress people want rather than the features it plans.

What it doesn't do

It doesn't run the room for you or decide for the client. The steps, canvases and duration are a starting point you adapt; the judgement stays yours.
