Run a Leadership Offsite

Team & Leadership · 1–2 days · Intermediate

The job

Design and facilitate a productive leadership offsite that moves beyond presentations into genuine strategic work with tangible commitments.

What the sponsor gets

Each canvas and map from this playbook — PESTLE Canvas, SWOT Analysis, Prioritisation Matrix, OKR Canvas, Journey map — exports as a PDF, or as PowerPoint on Pro, straight from the session, and the whole run exports as one PowerPoint for the sponsor. Nothing is redrawn.

The method

  1. Pre-work: stakeholder interviews and data

Interview each participant before the offsite. Ask what they want from the day, what the biggest strategic question is, and what's not being discussed that should be.

Tip: The pre-work shapes the agenda — don't design the agenda first and interview second.

  2. Warm-up: environmental scan

Start the offsite with a collaborative PESTLE exercise. It gets everyone thinking strategically and creates shared context before diving into internal issues.

Tip: Assign pairs to each PESTLE dimension — it's faster and forces conversation between people who don't usually work together.

  3. Strategic position assessment

Create a SWOT canvas with the full leadership team. Use the PESTLE outputs to inform the external quadrants.

Tip: This exercise reveals how aligned (or misaligned) the leadership team's view of reality actually is.

  4. Facilitate the strategic work

Use the Strategy Session journey template to structure the core of the offsite. Move through Preparation, Framing, Discovery, Synthesis, and Commitments.

Tip: Protect the Discovery phase from premature convergence — the most senior person in the room often cuts it short.

  5. Prioritise strategic bets

Use a Prioritisation Matrix to force choices between the options that emerged from Discovery. The leadership team should leave with no more than 3–5 priorities.

Tip: If the leadership team can't agree on priorities, that's the real strategic problem to solve.

  6. Define quarterly objectives

Translate priorities into OKRs. Each objective needs a leadership sponsor and a clear review cadence.

Tip: End the offsite with each leader stating their OKR commitment out loud — public commitment increases follow-through.

  7. Summarise and follow through

Produce a one-page summary within 24 hours. Schedule a 30-day review to check progress on commitments.

Tip: The offsite is worthless without follow-through — the summary email is the beginning, not the end.

The canvases and maps

PESTLE Canvas
Six fixed boxes — political, economic, social, technological, legal and environmental — so the room scans the whole outside world, not just the two forces it already worries about.
SWOT Analysis
Four quadrants split inside from outside and helpful from harmful, so strengths cannot hide threats and every point has to land somewhere.
Prioritisation Matrix
Impact against effort in four quadrants — quick wins, major projects, fill-ins and avoid — so the team trades off instead of calling everything a priority.
OKR Canvas
One objective, three key results and the initiatives beneath them, so ambition and measurement sit on the same page and no initiative floats free of a result.
Journey map
Stages run across and lanes run beneath them, so the experience reads in the order people live it and each low point lines up with what causes it.

What it doesn't do

It doesn't run the room for you or decide for the client. The steps, canvases and duration are a starting point you adapt; the judgement stays yours.
