Facilitate a Team Alignment Workshop

Team & Leadership · Half day · Beginner

The job

Get a team aligned on purpose, goals, and working agreements in a single facilitated session.

What the sponsor gets

Each canvas and map from this playbook — Team Canvas, OKR Canvas, Retrospective Canvas — exports as a PDF, or as PowerPoint on Pro, straight from the session, and the whole run exports as one PowerPoint for the sponsor. Nothing is redrawn.

The method

  1. Pre-work: individual perspectives

Send each team member a 3-question survey before the session: What is this team's purpose? What should we prioritise this quarter? What frustrates you about how we work together? Compile themes anonymously.

Tip: The gap between answers reveals the misalignment — if everyone says the same thing, you don't need this workshop.

  2. Build the Team Canvas

Create a Team Canvas collaboratively. Work through purpose, values, goals, roles, and norms. The conversation matters more than the output — this is where misalignment surfaces.

Tip: Start with "What do we exist to do?" — if the team can't agree on purpose, everything else is premature.

  3. Set team objectives

Translate the purpose and goals from the Team Canvas into 2–3 OKRs for the quarter. Each needs measurable key results and a single owner.

Tip: Shared OKRs where nobody owns the outcome are the most common failure mode — assign ownership even if the work is collective.

  4. Define decision-making and communication norms

Agree on how decisions get made (consensus, consent, authority), when to escalate, and what meetings are required. Write it down — unwritten norms get reinterpreted.

Tip: Agree on what a "good meeting" looks like — most team friction traces back to meetings that waste people's time.

  5. Schedule the first retrospective

Book a 60-minute retrospective 4 weeks out. Use the session to review whether the working agreements are actually being followed and whether the OKRs are on track.

Tip: The alignment workshop isn't a one-off event — it's the start of a rhythm. If you skip the retro, the alignment decays within 6 weeks.

The canvases and maps

Team Canvas
Purpose, goals, roles, values and norms on one sheet, so a team agrees how it works together before it argues about what to do.
OKR Canvas
One objective, three key results and the initiatives beneath them, so ambition and measurement sit on the same page and no initiative floats free of a result.
Retrospective Canvas
What went well and what to improve, then start, stop and continue, so reflection ends in actions rather than a list of complaints.

What it doesn't do

It doesn't run the room for you or decide for the client. The steps, canvases and duration are a starting point you adapt; the judgement stays yours.
